Making Good Decisions When You're Not Sure

Every day you make choices without knowing exactly how they will turn out. Which route to school? Should you try out for our team? Do you spend your money now or save it?

Nobody can see our future. But you can still choose well. Smart decision-makers do not guess wildly & they do not freeze up. They weigh their options.

In this lesson you will learn four tools: weigh a choice by its LIKELY outcome (not just its best case), compare two choices by their AVERAGE, tell a decision you can UNDO from one you cannot, & separate a good DECISION from a lucky OUTCOME.

More Than the Best Case

Do Not Judge a Choice by Its Best Case Alone

A choice can have a wonderful best case & still be a poor bet, if that best case almost never happens.

Example: a lottery ticket COULD make you rich. That is a great best case. But it almost always turns your dollar into nothing. Judging it only by the jackpot hides what usually happens.

Your friend says: 'When you pick between two choices, just pick whichever one COULD turn out best.' Do you agree? Explain what else you should look at besides the single best thing that could happen.

What Happens on Average

A Choice That Usually Wins a Little Can Beat One That Rarely Wins a Lot

To compare two choices, imagine repeating each one many times & ask: what do I get ON AVERAGE?

Look at our diagram. Option A, a lemonade stand, earns about $5 on a typical day: sometimes $3, sometimes $7, but around $5 most days.

Option B, a big raffle, earns $0 on most days & $20 once in a while. Spread over five days that $20 works out to only about $4 a day on average.

Option B has the bigger best case ($20 beats $7). But Option A wins more on an average day. A choice that usually wins a little can beat a choice that rarely wins a lot.

The trick is to compare the AVERAGES, not the best days.

Which Choice Wins on Average?

Two ways to earn money this week:

- Option A (dog walking): earns about $6 on a typical day, every day.

- Option B (scratch tickets): earns $0 on most days, but about once a week hits $25, which works out to roughly $5 a day on average.

Which is the better money choice, Option A or Option B, and why? Compare them by what happens on AVERAGE over the week, not just by the single best day.

Can You Undo It?

Reversible vs Irreversible Decisions

Some decisions are easy to take back. Others cannot be undone. That difference should change how carefully you choose.

Reversible means you can undo it. Trying a new lunch, a new route, a new hobby: if it does not work out, you switch back. These are cheap to test, so you can just TRY & SEE.

Irreversible means you cannot undo it, or undoing it costs a lot. Spending all your savings, deleting a file with no backup, saying something cruel to a friend. These deserve extra care BEFORE you act.

Old farmers had a saying: don't bet the farm. Risk a little on a try-and-see choice, but never risk everything you cannot get back on a single roll.

So the rule is simple: if you can undo it easily, experiment freely. If you cannot undo it, slow down & think hard first.

Try-and-See, or Take Care?

- (A) Trying a bold new hairstyle that will grow back out in a few weeks.

- (B) Getting a large permanent tattoo across your arm.

One of these you can safely 'try and see,' and one deserves extra care before you decide. Say which is which, and explain the difference between them in your own words.

A Good Decision Can Get Unlucky

A Good Decision Is Not the Same as a Good Outcome

Here is one of the most important ideas in this whole lesson: you can make a GOOD decision & still get a BAD result. And you can make a BAD decision & get lucky.

A good DECISION means you used the information you had & weighed the odds sensibly. A good OUTCOME means it happened to work out. Luck sits in between.

Example: you buckle your seatbelt every ride. That is a good decision, even on the days nothing happens. If a careful driver still gets hit by a reckless one, the seatbelt decision was still good: the outcome was just unlucky.

Judging a decision only by how it turned out is called outcome bias. It fools people into copying lucky mistakes & punishing smart choices that got unlucky.

So when you review a choice, ask two separate questions. Was the decision reasonable with what I knew? And was the outcome good or bad? They are not the same question.

Maria checked the forecast: an 80% chance of sun. So she planned her birthday party outdoors. A rare storm rolled in anyway & the party got rained out. Her friend groans, 'Terrible decision, Maria!'

Owning the Decision

Machines Can Suggest: You Decide

You now have four tools: weigh a choice by its likely outcome, compare choices by their average, tell reversible from irreversible, & separate a good decision from a lucky outcome.

These tools matter more every year, because automated helpers now offer suggestions everywhere: a map app picks your route, a shopping site recommends a product, a study tool suggests what to review next.

Those tools can be genuinely useful. They crunch odds faster than you can. But a suggestion is not a decision. The tool does not know your goals, your values, or what you can afford to lose.

So treat any automated suggestion as one voice at the table. Ask the same questions: what usually happens, not just the best case? How do the averages compare? Can I undo this if it goes wrong? Weighing the odds & owning the decision stay yours.
